The logic seems airtight: why pay an agent a commission when you can open Alibaba, message a supplier and buy direct? This article is for business owners and buyers importing from China in commercial volumes — a container and up — weighing "do it myself or through an agent." Spoiler: for a one-off small purchase, DIY is fine. For regular wholesale shipments the math almost always favours the agent, and below we show exactly why — in numbers and risks, not slogans. How it looks on real deals is in our case studies.
The illusion of the "direct" price
The first wall the DIY importer hits: the Alibaba price is not the "factory price." It's a retail-wholesale storefront for foreigners, often 20–30% above the domestic-China price, and frequently it's a reselling trader's price, not a manufacturer's, at all. China's domestic market (1688 and other platforms) runs in yuan, for locals, and is effectively closed to a foreigner without a representative. We covered the gap in 1688 vs Alibaba and wholesale sourcing platforms in China.
So "saving the commission" starts from the fact that you aren't seeing the lowest price. An agent working inside the market often reaches the factory directly at the domestic price — and that gap frequently covers the commission before quality even enters the conversation.
Where the DIY importer loses most
- A trader instead of a factory. Without verification it's easy to pay a middleman as a "manufacturer" — with a markup and no quality control. How to tell them apart — factory or trader.
- A defective batch. The sample is perfect, the batch "slips" — different material, thinner metal. From afar you can't see it until you open the container. The mechanics are in sample OK, batch defective.
- A deposit into the void. Paying the full amount upfront to an unrelated company is a classic loss. The signs are in 9 signs of a scammer.
- Logistics and customs. A wrong HS code, mismatched documents, a poor Incoterm — and the "cheap" batch gets stuck at customs or balloons on uncosted charges.
Any one of these losses alone can eat the entire "saved commission" — and often the batch itself.
What the agent actually delivers for the commission
A sourcing agent's commission isn't a fee "for middle-manning" — it's payment for removing risks, each measured in money:
- Access to the real factory price, including the domestic market.
- Supplier verification — legal check, factory visit, filtering out traders. Our full factory verification protocol describes it step by step.
- Quality control — pre-shipment inspection, matching the batch to the sample. Types are in quality control for imports.
- Staged payment as leverage: money follows a confirmed result. The logic is in how to safely pay a factory.
- Turnkey logistics and documents — the correct code, matching documents, the optimal route.
When DIY is fine, and when it isn't
Honestly about the line. DIY is justified if: the purchase is one-off and small, the product is simple and standard, you accept the defect risk and already have experience. An agent is justified if: shipments are regular and large, the product is technically complex or spec-driven (metal, equipment, electronics), the cost of a mistake is high, and you need predictability rather than roulette.
The question isn't "pay the commission or not" but "what does one failed shipment cost." If the price of a mistake is a container of defects or a deposit into the void, the agent's commission turns out to be the cheapest insurance in the chain.
Full cycle, not just "buying"
The main difference from DIY is that the agent is accountable for the result across the whole chain, not one link. That's exactly why full-cycle sourcing differs from just logistics: not "delivering what you found" but "finding, verifying, controlling and delivering what was ordered." The results of that approach are in the case studies.
Cost the benefit for your shipment
We walk the whole path for you: reaching the factory at the real price, verifying the supplier to our protocol, controlling quality and running logistics and customs. You pay the commission — and almost always end up with a lower final landed cost than "direct" DIY buying, plus the removed risk of defects and a deposit into the void.
This is product sourcing and supplier search together with supplier verification.
