An approved sample proves that a factory can make your product. It does not prove that the factory can make five thousand of them the same way. Between those two facts sits the pilot run — a small batch produced under real conditions, on the real line, before the full order is committed. This article is for companies ordering custom or branded goods from roughly 1,000 units or a container upward, where a systematic defect is measured in pallets rather than pieces.
What a pilot run is — and what it is not
A pilot run is typically 5–10% of the order quantity, made with production tooling, production material, production workers and production packaging, then inspected and signed off before mass production starts.
It is not a sample: a sample is one unit made carefully, a pilot run is many units made at speed. It is not a first small order either — a first order ships and gets sold; a pilot run exists to be examined. The distinction matters because factories will happily reframe one as the other. What it catches that no sample can
- Cavity-to-cavity variation. An eight-cavity mould produces eight slightly different parts. One approved sample came from one cavity.
- Assembly-line defects. Scratches from handling, misaligned parts, missing screws, inconsistent torque — things that appear only at speed.
- Yield and scrap rate. How many units the line actually produces per hundred attempts, which is what really drives your delivery date.
- Packaging failure. Cartons that pass on a desk and collapse on a pallet; print that scuffs; inserts that shift in transit. Details in packaging development in China.
- Real cycle time. The gap between the promised lead time and the observed one, before it becomes your problem — see production lead times in China.
- Component substitution at volume. The sample used the specified component; the batch quietly uses whatever the purchasing department could source in quantity.
What it costs
Two costs, both modest. The unit price is higher on a small run because setup is amortised across fewer pieces — expect a surcharge rather than a different price bracket, since tooling is already paid for. And the schedule adds one to two weeks: production, inspection, corrections, sign-off.
Set against that: a systematic defect discovered at pre-shipment inspection means renegotiating with the entire order already made, and discovered after arrival it means a warehouse full of unsellable goods plus return freight nobody wants to pay. The pilot run is the cheapest point at which a problem is still a conversation rather than a loss.
Why factories resist it
Some resistance is honest: a small run disrupts scheduling, and machine setup is the expensive part. Some is not — a pilot run is an audit, and it makes substitutions visible before the money is committed. Either way, the response tells you something. A factory that agrees, prices it plainly and schedules it is a factory used to serious customers; a factory that insists it is unnecessary because "quality is guaranteed" has just told you how it handles disagreements. How to write it into the deal
- Name the quantity and the timing in the contract: the pilot batch, its size, and that mass production begins only after written approval.
- Tie it to payment. Structure the schedule so a meaningful part of the balance is released after pilot sign-off, not before. The logic of staged payments is in how to pay a Chinese factory safely.
- Inspect it properly. A third-party or your own inspection against the golden sample and the spec, not a factory self-report. Types and timing are in quality control when importing from China.
- Agree who pays for corrections if the pilot fails, and how many correction rounds are included.
- Require the pilot units to be kept, not shipped, until the batch is accepted.
Acceptance checklist for a pilot batch
- Dimensions and weight checked against the specification, on units from different cavities or shifts
- Material certificates for the batch actually used, not a previous one
- Function tests repeated at the pilot scale, with the failure count recorded
- Full packaging assembled and drop-tested as it will ship
- Labels, barcodes and country-of-origin marking verified against the target market
- Scrap and rework rate reported by the factory in writing
- Defects photographed, root cause named, correction agreed before mass production
When you can skip it
A pilot run is not always warranted. Skip it for a standard catalogue product with no modifications, for a repeat order with existing tooling and an approved golden sample where nothing has changed, or for very small orders where the pilot would be most of the batch anyway. Anything with new tooling, a new factory, a new material or a design change earns one.
The pilot run is where a defect still costs 200 units. The pre-shipment inspection is where it costs the order. Arrival is where it costs the order plus the freight plus the season.
