If you are buying a machine tool, an injection mould, a packaging line or any single piece of equipment from $10,000 and up for your own production — this article is for you. This is not about small-wholesale goods that arrive, sell and are forgotten. Equipment is a capital asset that will run for 5–10 years, and a purchasing mistake costs you not the margin on a batch but plant downtime and blown orders. Across seven years and 3,500+ deliveries we've handled purchases of both individual machines and full turnkey production lines — and we've watched two near-identical-looking quotes deliver opposite outcomes purely because one contract spelled out acceptance testing and service, and the other didn't.
Why equipment is bought differently from goods
A batch of goods can be verified at inspection: counted, weighed, checked, accepted. Equipment doesn't work that way. A machine can look perfect in photos and pass a visual check, yet produce defects on your material, fail to reach the rated throughput, or die three months in — when the supplier "no longer remembers" your order. So with equipment the centre of gravity shifts from "check the goods" to three things: verify the manufacturer, lock down acceptance against specifications, and secure service for years ahead.
The second difference: money is tied up for a long time in large amounts. Build-to-order equipment takes 30 to 120 days, the deposit is usually 30–50%, and for all that time your capital works at the factory, not for you. Step 1. Factory or trader — for equipment this is critical
On platforms like Alibaba, a "manufacturer" is often a trading intermediary that produces nothing itself and resells machines from several factories. For small goods that's tolerable. For equipment it isn't: when you need a spare part or a service engineer six months later, the trader has no drawings, no access to production and no accountability. You are left with an orphan — a machine no one can service.

- Ask about the model range and R&D. A real manufacturer will talk about its own development, model generations, patents. A trader answers vaguely and dodges technical detail.
- Ask for shop-floor video and references. Not a render — footage of your exact model on the line, and contacts of clients already running that machine.
- Check the service infrastructure. How many engineers, is there a spare-parts store, do they travel abroad for commissioning — these mark a manufacturer, not a middleman.
Step 2. Specification before price
The most expensive mistake is negotiating price before the specification is agreed. The manufacturer will happily quote a low price for the "base" configuration, and then it turns out the motor is weaker, the controls lack the option you need, and the voltage doesn't match your grid. So first comes a detailed technical specification: throughput, power draw, voltage and phases, dimensions, weight, control type (PLC brand — Siemens/Delta/Mitsubishi), materials of the working parts, configuration, consumables. Only against a locked specification do you fix a price.
Always agree voltage and standards for your market: correct voltage/frequency, CE marking, documentation and a control interface in a language you can read. A machine wired for the wrong grid with a Chinese-only HMI means extra rework costs before you even start it.
Step 3. FAT and SAT acceptance — the main safeguard
This is what ordinary goods purchases don't have and what saves you with equipment. FAT (Factory Acceptance Test) — acceptance testing at the factory before shipment: the machine is run in your presence (or your inspector's), pushed on real material, and confirmed to deliver the rated throughput and quality. SAT (Site Acceptance Test) — repeat testing at your own site after installation.
Key rule: tie the final payment to a passed FAT. A "30% deposit — 40% after passed FAT — 30% after SAT and start-up" schedule protects you far better than full payment against shipment. Running a FAT is exactly what factory inspection before the balance payment is for — an independent engineer accepts the machine against your checklist, not the seller's word.
The rule is simple: money follows completed milestones, not the other way round. Each next tranche is released only after the previous stage's result is confirmed.
Step 4. The contract: clauses ordinary orders don't have
The basics — legal details, Incoterms, deadlines — we covered in contract with a Chinese factory. For equipment, add dedicated sections:
- Warranty: term (12–24 months is standard), what is covered, response time, who pays for spare-part shipping.
- Commissioning: does an engineer travel, who pays for visa/flights/lodging, how many days of staff training are included in the price.
- Spare parts: the spares kit included, a guarantee of parts availability for 5–10 years, a price list for key assemblies.
- Liquidated damages: a % penalty per week of production or shipment delay.
- Acceptance: FAT/SAT criteria, who pays for retesting, what counts as non-conformity.
Insist on technical documentation, manuals and drawings in your language and as part of the delivery — otherwise you get a manual in Chinese characters only.
Step 5. Out-of-gauge logistics and customs
Equipment is often oversized or heavy — which affects both packing and shipping method. A heavy machine needs a reinforced wooden crate, bracing, desiccants, sometimes an Out-of-Gauge slot or a dedicated place in the container. Cost this in early — see container shipping from China.
At customs, HS codes for machinery mostly fall in chapters 84–85, and the duty and VAT rate depend on the exact classification; a wrong code means either overpaying or getting stuck at the border. The hidden costs everyone forgets
- Commissioning and the engineer's visa — from a few thousand dollars if not included in the contract.
- Rework for your voltage / CE — if not agreed upfront.
- Spare parts and consumables for the first year of operation.
- Downtime from lack of service — the most expensive line item, and the one invisible on a quote.
- Installation and foundation at your site.
That is exactly why the cheapest quote almost never turns out to be the cheapest once the line is running.
